The short version

  • B2B sales consulting fixes how a company sells: who it targets, how deals move, how reps qualify and follow up, and how the pipeline is measured. A coach improves individual reps. A trainer teaches skills. A consultant changes the system.

  • The three most common reasons to hire one are moving away from founder-led sales, a team that keeps missing its number, and a customer acquisition cost that has quietly doubled.

  • Most consultants price by project, by monthly retainer or with a success fee on top of a lower base. Project work for a small B2B team typically runs $5,000 to $40,000 depending on scope.

  • The biggest risk is advice that never gets installed. A strong recommendation that sits in a slide deck changes nothing, which is why many firms now prefer consultants who also build and run the system.

Most B2B founders don't go looking for a sales consultant when things are going well. They go looking when the founder is still closing every deal at $3M in revenue, when the first two sales hires missed quota, or when the board starts asking why it costs twice as much to win a customer as it did last year.

Good B2B sales consulting can fix all three. Bad sales consulting produces a 60-page playbook nobody opens. This guide covers what a B2B sales consultant actually does, when it's worth paying for one, what it should cost, and how to tell the difference before you sign.

What B2B sales consulting actually is

B2B sales consulting is outside expertise that diagnoses and redesigns how a business-to-business company wins customers. That covers the target customer, the sales stages, qualification, pricing conversations, follow-up, handoffs from marketing, the CRM and the metrics leadership uses to manage it all.

It gets confused with two other services that are useful but different:

Role

What they change

Typical output

Best when

Sales consultant

The system: process, stages, targeting, metrics

A redesigned sales process, qualification rules, CRM setup and a reporting cadence

Results are inconsistent across the whole team

Sales coach

Individual reps and managers

Regular one-to-one sessions and call reviews

The process is sound but a few people are underperforming

Sales trainer

Skills across a group

Workshops on discovery, negotiation or objection handling

New hires need a common method fast

A useful test: if your best rep would also struggle in your current process, you need a consultant. If your best rep is fine and others aren't, you probably need a coach.

Strategic vs tactical sales consulting

Sales consulting projects usually fall into one of two kinds, and mixing them up is how firms end up paying for the wrong thing.

  • Strategic work answers who you should sell to, through which motion and at what price. It covers the ideal customer profile, the sales model (founder-led, inside sales, field, partner), territory or account focus and how sales and marketing share targets.

  • Tactical work answers how deals move once a buyer shows up. It covers stage definitions, discovery calls, proposals, follow-up cadences, CRM workflows and the weekly pipeline review.

A firm with a strong inbound flow but a 10% win rate needs tactical help. A firm winning deals easily but only small ones, from customers who churn, needs strategic help first. Fixing follow-up cadences won't help if the team is chasing the wrong buyers.

When to hire a B2B sales consultant

These are the three situations where outside help pays back fastest.

1. Moving away from founder-led sales

Founder-led sales works because the founder knows the product, the buyer and the price they'll accept. None of that is written down. When the first sales hire arrives, they inherit a pipeline and no method, and the founder ends up back on every call. A consultant's job here is to turn what the founder does instinctively into stages, questions and qualification rules a new rep can follow. Our guide to why referral pipelines stall around $2M covers the warning signs.

2. The team keeps missing its number

If several reps miss quota in the same quarter, the cause is usually the system, not the people. Common culprits are too little pipeline for the target, deals that stall in one stage, and forecasts built on optimism instead of stage data. Our guide to how much pipeline you actually need is a good first check before hiring anyone.

3. Customer acquisition cost has blown out

When customer acquisition cost rises, founders tend to blame marketing. Often the leak is in sales: leads followed up after two days, demos with buyers who were never a fit, proposals that go quiet. A consultant who looks at both sides will find where the money is actually lost. See what a healthy B2B CAC looks like for the benchmark question.

What B2B sales consulting costs

From the projects we see with B2B firms between $1M and $20M in revenue, pricing falls into three models.

Model

Typical range

Works well for

Watch out for

Fixed project

$5,000 to $15,000 for a diagnostic; $15,000 to $40,000 for a full process redesign

A defined problem with a clear end point

The project ends at the recommendation, before anything is installed

Monthly retainer

$3,000 to $10,000 a month

Ongoing pipeline reviews, manager support and continuous fixes

No defined outcomes, so it drifts into a standing meeting

Success fee

A lower base plus a share of new revenue or a bonus on agreed targets

Firms with clean revenue data and a clear baseline

Arguments about what counts as new revenue, and incentives to chase short-term deals

Range chart of B2B sales consulting costs: diagnostic $5K to $15K, full process redesign $15K to $40K, advisory retainer $3K to $10K per month

Pure success-fee deals are rare for good reason. Sales outcomes depend on product, pricing and the team as much as the consultant, so most credible consultants ask for a base fee and tie only part of their pay to results. Our breakdown of retainer vs project pricing explains the trade-offs in more detail.

Red flags in a sales consultant

  • A methodology before a diagnosis. If they pitch their framework in the first call, before seeing your pipeline, the answer was decided before the question.

  • No interest in your data. A good consultant asks for CRM exports, win and loss reasons and call recordings in the first week.

  • Guaranteed revenue numbers. Nobody can promise a revenue figure without knowing your product, price and market.

  • Deliverables measured in pages. A thick playbook is a sign of effort, not impact. Ask what will be different in the CRM and the weekly meeting.

  • No plan for adoption. If they leave the day the playbook is delivered, plan for your team to drift back to old habits within a quarter.

The hybrid model: consulting plus execution

The weakest point in traditional sales consulting is the handover. The consultant diagnoses the problem and recommends changes. Then a busy sales manager has to configure the CRM, write the email sequences, build the sales collateral and run the training, on top of hitting this quarter's number. Most of it never happens.

Buyers have also changed in ways that make execution matter more. Gartner's research found that B2B buyers spend only 17% of their buying time meeting potential suppliers, and when they're comparing several vendors, the time with any one rep can drop to around 5% or 6% (Gartner). With so little time in front of the buyer, the follow-up emails, case studies and proposal that reach the buying committee without a rep in the room carry much of the sale.

That's why the hybrid model has grown: one partner designs the process and also installs it, building the CRM workflows, the sales enablement content and the reporting, then staying through the first months of use.

// The Rule

A sales recommendation is only worth what gets installed in the CRM and used by reps every week.

How Sales Helper differs from pure consulting

Our Sales Helper package is built on the hybrid model. Instead of handing over a report, we:

  • Audit the current sales process, stages, qualification logic and the objections that stall deals

  • Set up the CRM as the place work happens, with lead routing, response-time targets and follow-up cadences that run automatically

  • Build the sales kit reps actually use: pitch deck, case study, one-pager and objection-handling notes

  • Train the team on its own workflow and track adoption, response time, pipeline velocity and win rate after launch

The design principle is simple: systems built for managers get ignored, so we build around what makes a rep's day easier. If you've already been through a CRM rollout that faded, our guide to CRM implementation services explains why that happens.

Questions to ask before you hire

  • What will you need from us in the first two weeks, and who will you interview?

  • Which three numbers will you use to judge whether this worked?

  • Who builds the changes in our CRM, and who writes the sales content?

  • What happens in the 90 days after the recommendations are delivered?

  • Can we speak to a client whose team was a similar size to ours?

If you want to test a partner before a long commitment, our 90-day proof framework shows how to structure the first quarter.

Want a sales system your reps will actually use? Sales Helper designs the process, installs it in your CRM and supports your team through the months when most changes fade.

Frequently asked questions

What does a B2B sales consultant do?

A B2B sales consultant reviews how a company finds, qualifies and closes business customers, identifies where deals are lost, and redesigns the sales process, targeting and reporting to fix it. Some also implement those changes in the CRM and train the team.

How much does B2B sales consulting cost?

A short diagnostic usually costs $5,000 to $15,000, a full sales process redesign $15,000 to $40,000, and ongoing advisory retainers between $3,000 and $10,000 monthly. Prices rise with team size, the number of sales motions and how much implementation is included.

What is the difference between a sales consultant and a sales coach?

A sales consultant changes the overall sales system, such as stages, qualification rules and metrics. A sales coach works with individual reps or managers to improve how they perform inside an existing system.

When should a startup hire a B2B sales advisor?

The most common trigger is the move from founder-led selling to a first sales hire, when the founder's knowledge needs to become a repeatable process. Other triggers include repeated missed targets across the team and a sharp rise in acquisition cost.

Is sales consulting worth it for a small B2B company?

It tends to pay back when the company has steady demand but converts it poorly, or when growth depends on hiring reps who need a working method. It is less useful when the real problem is too few prospects, which calls for demand generation first.
